Team & Skills

01

Definition & Foundation

A team sport with a new position on the field

GEO is a team sport played across content, technical, PR, and data; no single specialist owns the whole loop. A citation can be lost at the crawler (technical), the passage (content), the entity (PR), or the measurement (data), so the discipline demands a coordinated group, not a lone "GEO person." And a new position is emerging on that field: "relevance engineering": the person who understands retrieval mechanics deeply enough to shape content and structure for how engines actually assemble answers.

The staffing reality is that the discipline is too new to hire ready-made. There isn't a deep pool of experienced GEO leads, so the winning orgs retrain their strong SEO and content people around the loop rather than waiting to hire unicorns. The moves are concrete: give the prompt set and visibility dashboard a single owner (shared ownership means no ownership), teach writers the retrieval mechanics that make citable passages automatic, and hand technical SEOs the AI-crawler beat. This node has no direct citation leverage of its own; it's the human system that makes every other node actually happen, which is why it earns process rather than an impact score.

02

Four Ideas About Staffing the Loop

The roles, the new discipline, and the build-vs-buy call

a cross-functional team

The roles the loop needs

Content (citable passages), technical (crawler access, rendering, schema), PR/entity (mentions, authority, Wikipedia), and data (prompt research, measurement). GEO fails at whichever function is missing; it's a relay, and every leg needs a runner.

the emerging discipline

Relevance engineering

The person who understands the RAG pipeline well enough to engineer content and structure for retrieval: part SEO, part content strategist, part technical. The role the field is coalescing around as GEO matures.

the talent reality

Upskill, don't wait to hire

Ready-made GEO experts barely exist. Strong SEO and content teams, retrained around the loop, outperform a slow search for a unicorn hire. Teach the retrieval mental model and the loop; the domain expertise you already have does the rest.

the build-or-buy call

Agency vs in-house

Agencies bring cross-engine experience and tooling fast; in-house brings domain depth and continuity. The common pattern is to bootstrap with an agency to establish the loop, then transfer ownership in-house, with one internal owner accountable throughout.

03

Myths vs Reality

Common misreadings, corrected

Myth"We'll hire a GEO expert to own this."
RealityThe talent pool is thin and the discipline spans four functions no single hire covers well. A lone "GEO expert" becomes a bottleneck who can't crawl-audit, write, do PR, and measure at once. Build a cross-functional team with one coordinator, and retrain the strong people you already have.
Myth"GEO is just the SEO team's job with a new label."
RealityContent, technical, PR, and data all touch the loop, and treating it as a solo SEO task leaves entity, PR, and measurement gaps unowned. SEO skills are a strong foundation, but the loop needs writers who understand chunking, technical SEOs on the crawler beat, and someone owning the prompt set and dashboard.
04

Putting It to Work

Assign ownership, teach the loop

The work is organizational: name owners for each part of the loop, teach the retrieval mental model so citability comes for free, and decide build-vs-buy with a clear in-house owner either way.

The team-building playbook

1

Give the prompt set and dashboard one owner

Assign a single accountable owner for the prompt set and the visibility dashboard. Shared ownership means no ownership; the measurement that steers the loop needs one person who answers for it.

2

Teach writers retrieval mechanics

Train content people on chunking and retrieval so they write self-contained, citable passages by instinct. A writer who understands why a passage must stand alone produces citable structure without being policed, the highest-ROI upskill you can do.

3

Give technical SEOs the AI-crawler beat

Make bot registries, log analysis, and rendering audits an explicit technical-SEO responsibility (see AI Crawlers). These binary-gate skills are adjacent to existing technical-SEO work and easy to graft on.

4

Grow a relevance-engineering capability

Develop (or hire toward) someone who bridges content and technical with a real grasp of the retrieval pipeline, the connective role that stops the loop fracturing at the content/technical seam.

5

Decide build-vs-buy with a clear owner

Bootstrap with an agency for speed if you need cross-engine experience fast, but name an internal owner from day one and plan the handoff. However you staff it, one person must be accountable for the loop as a whole.
